The challenge

Long supplier lead times made category bets hard to time. Stock was either short on the heroes or piled up on everything else, and the forecast couldn't see far enough ahead to fix it.

What changed

Planning became lead-time aware: demand re-forecast on the live signal, reorders grouped and staged to each supplier's lead time, and the buy held inside a current open-to-buy.
